PLAYBACKERS Inc.

Reviving dormant local resources.

PLAYBACKERS is a team of regional-revitalization professionals in Chiba, Japan.
We combine the human touch of being on the ground with the power of AI and technology — reviving properties and businesses that still hold hidden potential across rural Japan.

What We Do

We revive local resources along two axes — the "hardware" of real estate and the "software" of business.
From repurposing vacant properties to helping rural companies find successors, we don't stop at planning.
We go on site and work hand in hand with residents, business owners, and local governments — all the way through execution and day-to-day operations.

Property Regeneration

Putting places with real charm back in the spotlight.

Vacant houses, abandoned inns and campsites — many rural communities in Japan have properties like these, sitting idle and unused.

We take the time to understand each owner's wishes and the local context, and talk face-to-face with residents, municipalities, and businesses. From planning and production through on-site operation, we stay with you every step of the way — not stopping at a plan on paper, but working hands-on until the project takes root in the community.

Business Revitalization

Putting hidden skills and great products back in the spotlight.

Many rural businesses have excellent skills or products, yet struggle to make the most of them.

Depending on the challenge — management, business planning, sales, or digital transformation — we bring in the right specialists and work alongside you like an in-house team, sharpening your hidden strengths and getting them back out into the world. We also advise small and mid-sized rural companies on business succession when there's no successor in sight.

Our Strengths

Our foundation is the "human touch" — going deep into each community and earning trust in person. We then amplify it with AI online to maximize results.
We're a regional-revitalization company — and we use AI at every step of our work.
As these two forces keep working together in a continuous loop, the dormant resources of rural Japan come back to life.

Who We Work With

No armchair advice — we show up on site and work alongside you.
That's how we approach every client and every community we serve.

Traditional Japanese house (kominka) and vacant home in rural Japan

Owners of vacant houses & land

"I'd like to let go of an empty house, but I don't know the best way to go about it." — If you've ended up with property through inheritance, a move, or closing a business and aren't sure what to do with it, we'll support you from planning its revival all the way through operation. Talking directly with neighbors and the people who'll use it next, we help turn your wish to give back to the community into reality.

Meetings with local business owners and municipalities

Local businesses & municipalities

"We want to try something new, but we can't afford to hire for it."
"We want to drive regional revitalization, but we don't have people who can do the hands-on work." — We work with rural SMEs and local governments as if we were part of their in-house management team. From business planning and sales support to grant applications and running government-commissioned projects, we bring in the right specialists for each challenge and roll up our sleeves alongside the local people involved.

Selected Work

Our hands-on work across both axes — "hardware" (real estate) and "software" (business).
In every case, we went beyond planning: on site, working alongside residents, business owners, and local governments.

On the shop floor of a metal fabrication company01

Management, business planning & sales support / Yachimata, Chiba

Launching a new product line

For a metal fabrication company in Chiba, we pinpointed the company's core strengths and planned a new product. Working alongside the team from business planning and sales strategy all the way to joining sales visits, we helped that single new product generate about JPY 30 million in annual sales.

A farm in Kimitsu, Chiba — a business succession project02

Business succession / Kimitsu, Chiba

Business succession for a local farm

A farm in Kimitsu, Chiba, nurtured by wide-open nature and abundant groundwater. The couple running it had no successor. We visited them again and again, carefully taking in their hopes and the way they ran the farm, and arranged a succession to a Tokyo-based company — passing this local resource on to the next generation.

Jikkan no Junkan Gakko — planning and running a local business program03

Municipal contract / Kimitsu, Chiba

Planning and running a local business program

We planned and ran "Jikkan no Junkan Gakko," a school where participants learn and practice running local businesses. We handled everything from recruitment to on-site fieldwork, designing conversations with local residents, and supporting participants' own ventures. Commissioned by Kimitsu City, the program brought 25 people into ongoing involvement with the area over two years.

(Contract awarded to Community Seiwa; planned and run by our CEO, Hayata Yoshikawa.)

Running a consultation desk for vacant houses and land04

Municipal contract / Kimitsu, Chiba

Running a consultation desk for vacant houses & land

Commissioned by Kimitsu City, we run a consultation desk that connects owners of vacant houses and land they don't know what to do with, and people moving to the area to live or start a business. Talking directly with local people, we handle every match and property viewing ourselves, on the ground.

(Contract awarded to Community Seiwa; planned and run by our CEO, Hayata Yoshikawa.)

Reviving an abandoned campsite — Forest Party Mineyama05

Our own business / Kimitsu, Chiba

Reviving an abandoned campsite

We revived an abandoned campsite in Kimitsu, Chiba, and launched "Forest Party Mineyama," a subscription-based members' campsite. We run it ourselves, seeing local landowners and neighbors every day. It has become a place where residents and visitors from the city meet, building new, lasting ties to the area.

Planning and selling outdoor products06

Our own business / Nationwide

Planning and selling outdoor products

Starting from real needs we discovered while running a campsite, we plan and develop our own products for enjoying the outdoors — handling everything from concept to sales.

Hayata Yoshikawa — CEO & Founder
CEO & Founder

Hayata Yoshikawa

Born in Shinagawa, Tokyo, in 1990.
Favorite foods: tonjiru (pork miso soup) and ikura (salmon roe).

He began his career at Ajinomoto Co., Inc., working in corporate sales and on a new direct-to-consumer (D2C) business. He then joined Ignition Point Inc., a consulting firm specializing in new-business development, where he helped a wide range of companies launch new businesses.

During his corporate years, a love of camping took him to campsites in Chiba Prefecture every weekend, where he came across the region's wonderful people, places, and ways of life. At the same time, he watched them slowly fading. Feeling it would be a real loss to let them disappear, he began looking for a way to put them back in the spotlight.

Wanting to apply the new-business expertise he had built up working with companies — together with the power of AI and other technologies — to solving rural challenges, he founded PLAYBACKERS Inc. Today he uses AI to the fullest in his own work while still getting out on site, reviving dormant local resources across rural Japan.

30+ specialists

Business developers and marketers from major Tokyo companies, people who've launched hotels and tourism facilities in rural areas, licensed professionals and more — all with extensive hands-on experience in regional revitalization. We put together the right team for each project.

AI-first

Every single person uses AI as a daily tool.
That foundation is what lets a small team cover a wide range of challenges.

INAKA Business Illustrated

FAQ

No — consultations are free. We'll listen to your business and your concerns, then suggest the best way forward.

We work anywhere in Japan. Our head office is in Kisarazu, Chiba, so we can visit sites in Chiba Prefecture quickly. For locations farther away, we combine online meetings with on-site visits as needed.

Inquiry → first online meeting (free) → discovery and site visit → proposal and estimate → contract. We talk things through over several conversations, so that both sides are fully on board before moving forward.

It varies widely depending on the scale, duration, and type of involvement. We'll propose the best fit from several options, such as a monthly advisory retainer, performance-based fees, or one-off support. Please contact us for details.

Yes. Everything you share with us is handled in line with a non-disclosure agreement (NDA), so you can share business and property information with confidence.

We don't stop at making plans. We go on site and work hands-on with residents, businesses, and local governments all the way through execution and operations. Because we also run businesses of our own, we bring real-world execution skills, not just theory on paper.
